Real estate team recovers 40% more leads with AI follow-ups

Most real estate teams admit it: the leads are there, the follow-up isn't. A simple AI workflow that drafts and times follow-up messages can recover ~40% of leads that would otherwise go cold, without hiring an inside sales rep.

Composite scenario. This case study combines patterns we see across multiple GTA businesses in this industry. Specific names, numbers, and quotes are illustrative, not from a single named client.

The problem every small real estate team has

Inbound leads come in from Realtor.ca, the team's own site, Instagram DMs, and referrals. The first response is usually fast, within an hour. Then nothing. The agent gets pulled into a showing, a closing, an offer drama, and the lead sits in HubSpot waiting for a follow-up that never comes.

By the time anyone circles back two weeks later, the prospect has already booked a showing with whoever did follow up. The leads weren't bad. The system was.

What we built for a 4-agent GTA team

    Step 1: Centralize the inbox

Every inbound lead (Realtor.ca, website forms, IG DMs, manual entries) gets created as a HubSpot contact within seconds. We used Make.com to wire the Instagram and Realtor.ca sources, since neither has clean native HubSpot integrations.

    Step 2: AI-drafted, personalized follow-up sequence

When a lead enters HubSpot, a workflow triggers Claude to draft a 5-touch follow-up sequence based on what we know: neighbourhood interest, price range, buyer-vs-seller, urgency signals from the original message. The drafts land in the agent's HubSpot queue ready to send, with no "Dear Mr. {{firstname}}" template feel.

Touches go out at intelligent intervals (day 1, day 3, day 7, day 14, day 30) with the option for the agent to override. If the lead replies, the sequence pauses and the agent takes over.

Step 3: Re-engagement of cold leads

Every Monday, the workflow scans HubSpot for leads that have gone quiet for 60+ days and drafts a re-engagement message tailored to their original interest, e.g. "new listing in [their target neighbourhood]" or "market update for [their price range]". The agent reviews the batch in 15 minutes instead of cold-calling blindly.

Composite scenario based on common patterns we see in GTA real estate teams of 3–8 agents. Your numbers will depend on existing lead volume and how active your CRM is today.

Why this matters more for real estate than most industries

Real estate has unusually high lead value. Even a small recovery rate translates directly into commissions. A team doing $4M/year in transactions that recovers an extra 5 deals from better follow-up is looking at $20,000+ in additional commissions for a workflow that took 2 weeks to build.

The investment math almost always works. The reason it doesn't get done is that agents are too busy doing the actual work to set up the systems. That's where we come in.
